AI SDR vs human SDR: cost, results and when to hire

AI SDR vs human SDR compared on cost, ramp time and results. What an AI SDR does well, where people still win, and how a founder should split the work.

AI SDR vs human SDR is not a straight swap. An AI SDR costs a fraction of a salary and handles the repeatable work well: lists, research, first emails, follow-ups and sorting replies. A strong human SDR still wins on live calls, objections and complex deals. Most founders do best running both, with clear rules.

Key points

  • A human SDR has a median on-target earnings (OTE) of $80K in the US, according to the Bridge Group's 2025 report, and takes about 3 months to ramp.
  • AI SDR tools range from pay-per-contact pricing to a few thousand dollars a month. Outbind costs $588 to $4,788 a year at monthly prices.
  • AI is strong at volume, consistency and research. People are stronger at calls, pricing, objections and judgement.
  • Gartner predicts AI agents will outnumber sellers 10 to 1 by 2028, but fewer than 40% of sellers will say agents improved their productivity.
  • A hybrid SDR model, where software runs the top of the funnel and people own every real conversation, is the practical answer for most small teams.

What is the difference between an AI SDR and a human SDR?

A sales development representative (SDR) is the person who finds potential customers, starts conversations and books meetings for whoever closes the deal. An AI SDR is software that does some or all of that work: it builds a lead list, researches each person, writes and sends messages, follows up and decides which replies matter.

A human SDR brings judgement, a voice on the phone and the ability to read a room. An AI SDR brings consistency, speed and stamina across thousands of records.

Will AI replace SDRs?

No, not fully. AI will take over much of the repetitive SDR work, but buyers still want a person for the moments that need judgement, and Gartner expects most sellers will not feel more productive just because agents arrive.

Adoption is moving fast. As of October 2026, the most recent Salesforce State of Sales report, a survey of 4,050 sales professionals in 22 countries published in February 2026, found that 54% of sellers have used AI agents and nearly 9 in 10 plan to by 2027. Salesforce sells AI agents, so treat this as a vendor's own research.

Gartner predicts that AI agents will outnumber sellers 10 to 1 by 2028, yet fewer than 40% of sellers will say agents improved their productivity. Gartner's point, as reported by destinationCRM, is that more agents will not automatically mean more productivity: results depend on the data, workflow and seller experience underneath. In other words, adding software does not remove the need for good people. It changes what those people spend their day on.

Buyers agree. In a Gartner survey of 632 B2B buyers, 61% said they prefer an overall rep-free buying experience. Yet the same research found buyers still want seller input for tasks that need contextual judgement, such as deciding whether a product fits their company's needs. Software can get you into the conversation. A person usually has to carry it.

How much does an SDR cost compared with an AI SDR?

A human SDR costs about $80K a year in cash pay at the median, before benefits, tools and management time. AI SDR tools range from under $1,000 to around $30,000 a year depending on volume and how much is done for you.

SDR salary data first. As of October 2026, the latest Bridge Group SDR Metrics report (10th edition, published February 2025, covering 351 B2B companies) puts median SDR OTE at $80K, with a 68:32 split of $55K base and $25K variable. It reports an average ramp time of 3.0 months, average tenure of 1.9 years and only 60% of SDRs hitting quota, the lowest on record.

Now the tools. Prices below are as of October 2026 and taken from each vendor's own pricing page.

OptionPrice listedRough yearly cost
Human SDR (median)$55K base, $80K OTE$80,000 plus benefits and tools
Human SDR ramp3.0 months on averageAbout a quarter of year one
AiSDR pay as you go$1.50 per person prospected$1,500 per 1,000 people
Salesforge Agent Frank$499 a month, billed quarterlyFrom $5,988
AiSDR fully managed$2,500 a month$30,000
Outbind$49 to $399 a month$588 to $4,788

Two caveats. The human figure is cash pay only, so the real cost is higher once you add taxes, benefits, tools and hiring time. An AI SDR is not free to run either: you still need mailboxes and domains, someone to define the ideal customer, and someone to take the calls.

The fair comparison is cost per qualified meeting, and who takes the meeting once it is booked.

What can an AI SDR do well?

An AI SDR is good at work that is repetitive, follows rules and depends more on consistency than charm.

  • Finding and filtering leads. It can apply the same filters to thousands of companies and watch for buying signals such as new hires or funding rounds. See our guide to signal-based selling.
  • Research. Salesforce reports that sellers expect AI agents to cut time spent on prospect research by 34% once fully implemented.
  • First emails and follow-ups. The same survey says sellers expect a 36% cut in email drafting time. More useful than speed is consistency: people forget the third follow-up, software does not.
  • Sorting replies. Interested, not now, wrong person, unsubscribe, out of office. An AI SDR can label replies, stop the sequence for anyone who answered and pass the important ones to you fast.

Good first line: Saw you're hiring two SDRs in Leeds. Are you building the list in-house or buying it?

Weak first line: I hope this email finds you well. I wanted to reach out about an exciting opportunity.

The good one is short, specific and checkable. An AI SDR can write it at scale only if its research is real.

What can't an AI SDR do?

An AI SDR cannot replace a good person on live calls, objections, pricing, relationships or judgement calls. It also cannot fix bad data or a vague idea of who your customer is.

  • Live calls and meetings. Reading tone, asking the follow-up question nobody scripted, noticing hesitation. A strong human SDR still wins here.
  • Complex deals. Several stakeholders, long cycles and custom terms need someone who can hold the whole picture and build trust over months.
  • Pricing and objections. "We tried something like this and it failed" needs a real answer, often a question back. A mistake on discounts or terms cannot be unsent.
  • Judgement. Is this lead worth a custom proposal? Is this reply sarcastic? Software can flag these. A person should decide.
  • Fixing bad inputs. Salesforce reports that 51% of sales leaders with AI say disconnected systems are slowing their AI work. An AI SDR working from guessed or stale emails will bounce more and hurt your sender reputation.
  • Rescuing irrelevant messages. Gartner found that 73% of B2B buyers actively avoid suppliers who send irrelevant prospecting messages. Volume without relevance is worse than no volume.

Gartner's Alice Walmesley, Director Analyst in the Gartner Sales Practice, argues that sellers should offer unique guidance and act as a sounding board for buyers. That is a human job.

What is a hybrid SDR team?

A hybrid SDR team is one where an AI SDR handles the high-volume, rules-based work and people handle every conversation that needs judgement. The software fills the calendar. The people turn meetings into revenue.

In practice, a hybrid SDR model looks like this for a small company:

  1. The founder or a sales lead defines the ideal customer, the offer and the rules for hand-off.
  2. The AI SDR builds the list, researches each person, writes and sends first emails and follow-ups.
  3. The AI sorts replies, books meetings with people who say yes and routes anything about price or objections to a person.
  4. A human SDR or founder takes the calls, handles objections and qualifies the deal.
  5. Once a week, the team reviews results and adjusts the targeting and messaging.

It also changes who you hire: someone strong on the phone, or a GTM engineer who builds and tunes the system.

How should a founder split the work?

Give the AI the volume and the follow-through. Keep the conversations, the money and the strategy for people. Use this table as a starting point and adjust after a month.

Then watch a short list of numbers each week: positive reply rate, meetings booked, bounce rate and pipeline created. Read 10 sent emails at random. If you would not have sent them yourself, fix the context before you add volume. Our cold email reply rate benchmarks help you judge what good looks like.

When should you hire a human SDR?

Hire a person when you have more qualified conversations than you can take yourself, when calls decide your deals, or when the phone works better than email in your market. Before that, an AI SDR plus your own time on calls is usually the cheaper way to learn what converts.

FAQ

Is an AI SDR cheaper than a human SDR?

Usually yes on direct cost. The Bridge Group puts median SDR OTE at $80K a year, while most AI SDR tools cost a few hundred to a few thousand dollars a month, though you still need a person to take calls.

Will AI replace SDRs completely?

Unlikely. Gartner predicts AI agents will outnumber sellers 10 to 1 by 2028, but fewer than 40% of sellers will say agents improved productivity, and buyers still want seller input on judgement-heavy decisions.

What is the average SDR salary?

According to the Bridge Group's 2025 report, median SDR on-target earnings are $80K, made up of a $55K base and $25K variable pay. Ramp time averages 3.0 months.

What is a hybrid SDR model?

A hybrid SDR model splits prospecting between software and people. The AI SDR handles lists, research, emails, follow-ups and reply sorting, and people handle calls, objections, pricing and complex deals.

Can an AI SDR handle phone calls and objections?

It can flag them, but a strong human SDR still does this better. Objections, pricing and live calls need judgement and trust that software does not reliably provide.
